Repair buys time. Replacement buys a roof. The question is which one you are actually being sold.

Most people asking this question have one stain on one ceiling and a quote in their hand. The quote answers what a roofer wants to do. It does not answer whether that is the right call. Here is the test, and the arithmetic behind it.

1. How many places is it failing?

One leak at one detail, a flashing joint, a vent boot, a single lifted section, is a repair. That detail failed. The rest of the roof did not. Several leaks in unrelated parts of the field is a different message: the field has reached the end of its service life and it is going to keep producing new leaks whatever you do about this one.

2. Is the deck wet?

This is the question you cannot answer from inside the house, and it is the one that moves the most money. A surface problem on a dry deck is a repair. Water that has been sitting long enough to soften decking turns the job structural, and structural work does not get cheaper by waiting. It is the main reason a roof gets walked before it gets priced.

Run it forward. Two large repairs at the top of that repair range, across two or three years, reaches the bottom of the replacement range without giving you a new roof or a reset service life. That does not automatically mean replace. It means the comparison to make is cost per year of roof, not cost per visit.

4. Is restoration on the table?

On a low-slope or flat roof with a sound deck and a coating that has simply aged out, restoration recoats what is already there. It is not a patch and it is not a tear-off, and on the right roof it is materially cheaper than replacement. It only works if the deck underneath is dry, which loops back to question two.
